Starting Point

A DIY group with a complex cooperative structure stands at the beginning of its digital transformation. Its head office, located in a rural region, faces an outdated leadership culture and fragmented silos that make collaboration considerably harder. The shareholder structure of 365 mid-sized companies creates a demanding stakeholder landscape that complicates both coordination and investment decisions. Decision-making takes time and often requires the agreement of several parties, which holds back new projects and innovations. This situation calls for deep change that puts both company culture and cross-company collaboration at the centre.

Approach & Impact

The project began with a full 360-degree analysis to ground the strategic direction. All relevant stakeholders were involved, including supervisory boards, management, specialists and employees. As first steps towards digital innovation, pilot projects tested both new technologies and new approaches. Pilot organisations and future workshops followed, bringing different stakeholder groups into the development of new concepts. Start-ups were founded and hagebauX was introduced as the central platform for start-ups and innovation projects. In parallel, training programmes were developed for different audiences, preparing employees, managers and shareholders for the demands of digital transformation. Recurring town halls provided transparency and continuous exchange between the parties, strengthening collaboration and a shared sense of direction.
